Backlog and sprint plan for the LWD marketing mix · all 8 donation rooms · 22-week delivery envelope

LWD Marketing Mix — Backlog & Sprint Plan

Ten sprints, 64 room assets across 8 donation rooms, four video pillars, one AI agent, and Track 2 earned-media pitch kits. Sequenced for production efficiency, not fundraising priority — per Laurence's instruction that all rooms be built in parallel with no priority ordering.

v1.0 · Authoritative · Delegated authority exercised 2026-05-17
Authority. Laurence granted full delegated authority to define and organise the backlog and sprint cadence on 2026-05-17: “you have full delegated auth to define and organise the backlog and organise the sprints in a coherent and collaborative manner.” This document is the record of the shape taken. Decisions inside this document supersede the earlier Q5 “rooms 1/2/3 priority” answer in marketing-strategy-design v0.2 — that v0.2 answer has been overtaken by the current instruction, and marketing-strategy-design is being annotated to v0.3 to record this pivot.

1. The instruction taken

Laurence's driving instruction, verbatim:

“I want to build marketing mix content for all rooms in no priority order in reality but you can order it into backlog and coherent sprints.”

Two operative clauses parsed:

  1. All rooms are in scope. No room is deprioritised. This overturns the earlier Q5 answer that named rooms 1/2/3 as the priority three. Rooms 4–8 are no longer parked until post-DGR.
  2. Delegated authority to sequence. The prioritisation call is production efficiency, not fundraising priority. Claude picks the ordering that minimises rework and calendar duration for identical output.

2. R1–R4 decisions under delegated authority

R1 resolved → R1b. Two rooms per sprint, paired by content overlap. Four room-sprints (S2–S5) each delivering the full 8-asset mix for two rooms.
Rationale: Same total effort as one-room-per-sprint but half the calendar (8 weeks vs 16 weeks of room work). Rejected R1c “master-template-then-fork” because audiences smell a template — especially HNW and PAFs, where relationship-building requires bespoke voice. R1b preserves bespoke voice inside the sprint (one pair at a time) while capturing efficiency across the pair.
R2 resolved → Efficiency-based room sequence, paired into 4 sprints.
  • Sprint 2 Pair A: Room 8 (Faith & Service Clubs) + Room 6 (Peer-to-peer)
  • Sprint 3 Pair B: Room 1 (HNW individuals) + Room 5 (Bequests)
  • Sprint 4 Pair C: Room 3 (Family Foundations/PAFs) + Room 2 (Corporate CSR)
  • Sprint 5 Pair D: Room 7 (Matched Giving) + Room 4 (Government Grants)
Rationale: Each pair shares content DNA. Pair A is community/moral-case-driven. Pair B is relationship/major-gift-driven. Pair C is institutional/governance-driven. Pair D is program/template-driven. Pair A first because rooms 8 and 6 are the only pre-DGR-viable rooms (moral giving; community events); this unlocks fundraising activity before DGR endorsement lands, which could take 12+ months.
R3 resolved → Sprint 0 (foundations) still opens first. Charter, guardrails, contracts, PDs, Personality Rights, cultural-protocol drafted first. Non-negotiable: the Brand & Editorial Charter (0.1), beneficiary depiction guardrails (0.4), and compliance guardrails (0.6) govern all room content. Writing room content before them means rework.
Concession: Sprint 0 items 0.1, 0.4, 0.6 will be sequenced early in Sprint 0 (Tranche 1) so room work can start in Sprint 2 with confidence. Governance-pack items (0.7–0.14) run in parallel through Sprints 1–2, gated by Deen's single-bundle review (per Q-C = C1).
R4 resolved → 8-asset marketing mix per room (was 6, added 2).
  1. Awareness Room-specific case-for-support one-pager
  2. Awareness Room-specific channel content plan
  3. Awareness Room-specific landing-page copy — added for attribution & conversion tracking
  4. Consideration Room-specific pitch deck (10–15 slides)
  5. Consideration Room-specific FAQ / objection-handling brief
  6. Consideration Room-specific email-nurture sequence — added for funnel-progression leverage
  7. Conversion Room-specific gift agreement / MOU template
  8. Retention Room-specific stewardship pack
Rationale for additions: Landing-page copy is not optional if we want attribution data (channel → page → gift). Email-nurture is the cheapest, highest-leverage lever between awareness and conversion; without it, prospects go cold. Rejected as global (not room-specific): press-release template, event script — both belong in Sprint 1 cross-cutting spine.

3. The 8 donation rooms — scope and pre-DGR viability

# Room Audience Ask geometry DGR-dependent? Pre-DGR viable?
1 HNW individuals Wealthy Australians giving direct major gifts Relationship-based, high-touch, 1:1 meeting Yes (for tax deductibility) Partial — can build relationships, cannot yet issue receipts
2 Corporate CSR ASX-listed & mid-market corporates Partnerships, matched giving, sponsorships, employee engagement Yes Partial — can build partnership pipeline, cannot yet execute
3 Family Foundations / PAFs Private Ancillary Funds, family philanthropic vehicles Grant applications, board-approved distributions Yes (PAFs can only distribute to DGR-1) No — PAFs legally cannot distribute pre-DGR
4 Government grants Federal (DSS, Health), State (community services) Formal grant applications, procurement-style Partial — some grants don't require DGR Yes — several federal community-services grants do not require DGR
5 Bequests Estate gifts, “gift in Will” supporters Long-arc relationship, testamentary, decades-long journey Yes (deductible bequests need DGR) Partial — can build the register, cannot yet finalise Will language
6 Peer-to-peer Community fundraisers — rides, walks, sleep-outs Event-based, community-mobilised, small-dollar Yes (for donor tax-deductibility) Partial — can run events, donations must be flagged non-deductible pre-DGR
7 Matched giving Workplace giving programs, employer matches Payroll-integrated, employer-matched dollar-for-dollar Yes (workplace giving requires DGR) No — workplace giving programs require DGR status
8 Faith & service clubs Rotary, Lions, Uniting Church, Catholic dioceses, mosques Moral giving, community-based, AGM-approval cycles No (moral case, not tax-driven) Yes — fully viable pre-DGR
Strategic insight from the DGR column. Rooms 4 and 8 are fully pre-DGR-viable; Rooms 1, 2, 5, 6 are partially viable (build now, execute post-DGR); Rooms 3 and 7 are hard-blocked pre-DGR. This is the reason Sprint 2 opens with rooms 8 and 6 — they unlock fundraising activity before DGR endorsement lands.

4. The 8-asset marketing mix per room

Every one of the 8 rooms receives all 8 assets below, tailored to that room's audience. 8 rooms × 8 assets = 64 room-specific deliverables. Plus the Sprint 1 cross-cutting spine that supplies the master architecture each room forks from.

# Asset Funnel layer Purpose
1 Case-for-support one-pager Awareness The “why us, why this room” document. First thing a prospect reads.
2 Channel content plan Awareness Which channels reach this audience & what content ships to each channel. Publishing calendar.
3 Landing-page copy Awareness Room-specific URL for attribution (e.g. /give/hnw, /give/corporate). Ad-set destinations.
4 Pitch deck (10–15 slides) Consideration What Laurence or Lisa presents in the meeting. Room-specific narrative arc.
5 FAQ / objection-handling brief Consideration The questions this audience asks. What we say in response. Internal-only, but drives all outward messaging.
6 Email-nurture sequence Consideration 5–7 emails that move a prospect from awareness to ask-ready. Automated.
7 Gift agreement / MOU template Conversion How the money moves. Room-specific because HNW gift agreements differ radically from grant MOUs.
8 Stewardship pack Retention How we thank & report back. Retention beats acquisition; this is where the second gift is earned.

5. Room pairings for sprints

Sprint Pair Rooms Shared content DNA DGR posture
S2 — Pair A A Room 8 — Faith & Service Clubs
Room 6 — Peer-to-peer
Community-grounded, moral case (not tax case), event-driven mechanics, AGM/committee-approval cycles, small-dollar aggregate Both pre-DGR-viable — sprint delivers immediately actionable content
S3 — Pair B B Room 1 — HNW individuals
Room 5 — Bequests
Relationship-based, major-gift geometry, long-arc donor journey, high-touch stewardship, private conversations, testamentary tone Both build now, execute post-DGR (bequest register + HNW relationship pipeline are pre-DGR-safe)
S4 — Pair C C Room 3 — Family Foundations/PAFs
Room 2 — Corporate CSR
Institutional, formal governance language, board-approval pathways, ESG/impact reporting, procurement-flavoured PAFs hard-blocked pre-DGR; CSR pipeline can build now — sprint delivers a “build now, execute on DGR” posture for both
S5 — Pair D D Room 4 — Government Grants
Room 7 — Matched Giving
Program-mechanic-heavy (not narrative-heavy), template-driven, high-compliance, procurement/payroll integration Room 4 fully pre-DGR-viable for non-DGR grants; Room 7 hard-blocked but pipeline can build. Government grants sits last to leverage all prior evidence of momentum as attachments to grant applications.

6. Sprint-by-sprint backlog

Sprint 0 — Foundations (weeks 1–2)

16 items · Locked as v0.2 · No content production — governance drafting only
Goal: draft the Charter, guardrails, contracts, PDs, and personality-rights instrument that govern all downstream content. Deen reviews as one bundle (Q-C = C1). Payroll starts after Deen sign-off.
  • Tranche 1 (early in sprint, unlock room work): 0.1 Brand & Editorial Charter; 0.4 Beneficiary depiction guardrails; 0.6 Compliance guardrails one-pager
  • Tranche 2 (governance pack): 0.11 Laurence PD; 0.10 Lisa PD; 0.9 Remuneration Benchmarking Memo; 0.7 CEO Employment Contract; 0.8 BD Director Employment Contract; 0.13 Board-Approved Remuneration Statement; 0.14 Independent Board Seat #3 Recruitment Brief
  • Tranche 3 (digital-human governance): 0.15 Personality Rights Assignment; 0.16 Cultural-protocol consultation prep + record template
  • Tranche 4 (knowledge & ops): 0.5 8-donation-room map; 0.2 Laurence Practice Knowledge Extraction v1; 0.3 Master interview 40-question script; 0.12 Credit Mediation wind-down plan (template)

Sprint 1 — Cross-cutting content spine (weeks 3–4)

6 master artefacts · Once written, forked per room in S2–S5
Goal: write the master architecture for the content types that will be forked 8 times in the room sprints. One skeleton, eight bespoke voices. This addresses the “audiences smell templates” risk by keeping the fork inside each room sprint (bespoke voice) while capturing efficiency in the shared skeleton.
  • 1.1 Master case-for-support architecture (structure, evidence base, proof points, LWD story arc)
  • 1.2 Master pitch deck architecture (slide-by-slide framework, LWD design system embedded)
  • 1.3 Master email-nurture architecture (5–7 email sequence structure, trigger & segment logic)
  • 1.4 Master stewardship framework (gift receipt, thank-you cadence, impact reporting rhythm)
  • 1.5 Video pillar scripts — pillars A, B, C, D scripts drafted from Sprint 0.3 master-interview 40 questions
  • 1.6 Global press-release template + global event-script template (excluded from room-specific mix as they're audience-agnostic)

Sprint 2 — Pair A: Room 8 + Room 6 (weeks 5–6) 16 assets

Room 8 = Faith & Service Clubs · Room 6 = Peer-to-peer · Both pre-DGR-viable
Goal: ship both rooms' full 8-asset mix. Community/moral case DNA. First actionable fundraising sprint — Rotary and Lions AGM windows open by end of month, this sprint lets us submit.

  • 2.8.6 Email-nurture sequence (5 emails: intro → story → ask meeting → deck → MOU)
  • 2.8.7 Gift agreement / MOU template (club-to-charity donation MOU with acknowledgement plaque scope)

Sprint 3 — Pair B: Room 1 + Room 5 (weeks 7–8) 16 assets

Room 1 = HNW individuals · Room 5 = Bequests · Both build now, execute post-DGR

  • 3.5.8 Stewardship pack (Bequest Society membership pack, annual gathering script, in-memoriam recognition protocol)

Sprint 4 — Pair C: Room 3 + Room 2 (weeks 9–10) 16 assets

Room 3 = Family Foundations/PAFs · Room 2 = Corporate CSR · Institutional DNA
Goal: ship both rooms' full 8-asset mix. Institutional/governance DNA. Board-level formality. ESG/impact-measurement language. Very different beast from Sprints 2 & 3 — this is procurement-adjacent giving.

Sprint 5 — Pair D: Room 7 + Room 4 (weeks 11–12) 16 assets

Room 7 = Matched Giving · Room 4 = Government Grants · Program-mechanic-driven

Master interview shoot · Pillar A first (umbrella asset)
Goal: shoot the master interview with Laurence (40-question script from Sprint 0.3, drafted in Sprint 1.5). Cut Pillar A first — “what is LWD about” — because it is the umbrella asset every room's landing page links to.
  • 6.1 Personality Rights Assignment countersigned (Sprint 0.15 output executed at start of sprint — hard gate)
  • 6.2 Master interview shoot day (single-day production, all 40 questions covered)

Sprint 7 — Video Pillars B + C + “Ask Laurence” v1 build (weeks 15–16)

Post-production forking · Tier 1 digital human build begins
Goal: pillars B (“who qualifies”) and C (“how to apply”) cut from same master interview footage. Ask Laurence Tier 1 HeyGen/Synthesia build begins.
  • 7.1 Pillar B cut — multiple versions (90s / 4m / social)
  • 7.2 Pillar C cut — multiple versions (90s / 4m / social)
  • 7.3 Pillars B + C distribution across all channels

  • 7.5 Ask Laurence beta deployment behind password gate for Deen + Carla + internal testing

Sprint 8 — Video Pillar D + Track 2 pitch kits (weeks 17–18)

Earned media & awards pitch machinery

Sprint 9 — Integration & launch prep (weeks 19–20)

Stitch everything into a launch runsheet

  • 9.2 Attribution setup (UTMs, room-specific landing-page tracking, gift-source coding)
  • 9.3 Analytics baseline established (Plausible or GA4; conversion funnels per room)
  • 9.4 Ask Laurence v1 goes live (public, post-Deen sign-off)
  • 9.5 Board approves launch (formal resolution)
  • 9.6 DGR-status watching brief (which assets are pre-DGR-safe to release now vs which wait)

Sprint 10 — Post-launch measurement + Sprint 7c gate (weeks 21–22)

Measurement window + Y2 planning
Goal: measure the first weeks of the machine running. Decide the Sprint 7c gate (MetaHuman upgrade Q4 decision). Y2 plan drafted.
  • 10.1 Two-week retro across all rooms (which rooms converted, which channels performed)
  • 10.2 Ask Laurence usage metrics (queries, escalations, satisfaction, uncanny-valley feedback)
  • 10.3 Sprint 7c gate decision — MetaHuman upgrade y/n based on measurement (Q4 lock)
  • 10.4 Y2 plan drafted (which rooms scale, which sunset, which iterate)
  • 10.5 Board reports Y1 marketing outcomes; Carla presents cost-per-dollar-raised by room

8. Risks and dependencies

#Risk / DependencyMitigation
R1DGR endorsement timing. Rooms 3 and 7 hard-blocked pre-DGR. Rooms 1, 2, 5, 6 partial. If DGR is delayed 18+ months, half the machine sits idle.Sprints 2 opens with fully pre-DGR-viable rooms (8, 6). Sprints 3–5 build pipeline that goes live day-1 post-DGR. Sprint 0.6 compliance one-pager explicitly frames all pre-DGR language.
R2Deen review bottleneck. Q-C = C1 (single-bundle review) is slowest cadence. Sprint 0 pack sits with Deen after week 2. Payroll waits.Accept the bottleneck (Laurence's call). Compensating action: parallel-track Sprint 1 (cross-cutting spine) during Deen review window so calendar is not lost.
R3Personality Rights Assignment not signed before shoot. Sprint 6 hard-gated by this instrument (0.15). If unsigned, no shoot, no video pillars, no Ask Laurence.Sprint 0.15 flagged as prerequisite. If Deen bundle review slips into Sprint 6, we push the shoot — not the signature.
R4Cultural-protocol consultation not documented. Sprint 0.16 shapes the Brand Charter's position on digital representation. If skipped, we risk misrepresenting First Nations audience considerations in donor materials.Sprint 0.16 scheduled early in Sprint 0. 30-minute conversation with Deen; position recorded in Charter §3.
R5Volume risk. 113 artefacts in 22 weeks is heavy. Any resource illness/leave compresses.Sprint 1 cross-cutting spine deliberately front-loads the master architectures so a room-sprint can compress if needed — the skeleton is already there. Also: not every asset is a full page — many are one-pagers, templates, or short scripts.
R6Board Seat #3 recruitment slip. B2 = 90 days post-ACN. If not filled by day 90, we operate on a 2-Director board.Sprint 0.14 opens recruitment in parallel with ACN application. Recruitment brief structured so shortlisting can begin before ACN issues.
R7Ask Laurence quality gate. If HeyGen v1 falls into uncanny valley for the palliative-care audience, we cannot deploy — and Sprint 7c MetaHuman gate is 12+ weeks and $40–100k out.Sprint 7 includes beta deployment behind password gate for internal testing (7.5) before public release in Sprint 9.4. Kill switch stays live throughout.
R8Room 4 (Government Grants) grants-cycle timing. Federal community-services grants have annual windows. Miss a window = wait 12 months.Room 4 assets shipped in Sprint 5 (week 12) with immediate application window audit. If a window is imminent, that grant is prioritised over the standard sequence.

9. Version history

v1.0 (this version) — Initial authoritative backlog. Delegated authority exercised on 2026-05-17. Overtakes marketing-strategy-design v0.2 Section 10 Q5 (rooms 1/2/3 priority). All 8 rooms in scope. 11 sprints, 22 weeks, 113 artefacts.
