Purpose. Sprint 49 is the campaign that puts the Sprint 48 attribution rails to work. It ships one hero landing page, one 4-email sequence, one Meta pack, one Google Search pack, one 22-day organic calendar, one PR pack, and one auto-stewardship template. The single ask is $19.25/week recurring. The window is 28 Nov → 24 Dec. This brief is the operator’s at-a-glance ledger.
Ownership. AI CMO (spec + governance) · AI copywrite (email + ad copy) · AI paid ads (Meta + Google build + monitoring) · AI organic socials manager (Lisa-facing calendar) · AI compliance (RG 96 pre-flight) · Web-dev (attribution + payment pipeline) · Carla (single G4 sign-off 30 Nov EOD before launch).
Governance. 5-gate Marketing Governance Envelope. Funnel stage: Conversion (Story 20 · Trust 40 · Data 40 weighting). Best-practice references: M+R Giving Tuesday 2024, Blackbaud recurring-giving benchmarks, IAB, GARM, FIA Code of Practice, ASIC RG 96, Privacy Act 1988, Spam Act 2003.

1. Sprint 49 deliverables — the 7 artefacts
Sprint 49 ships seven artefacts. Four are public pages that go live before 25 November (this operator brief plus its three sister documents). Three are executional stacks (the Meta creative pack, the Google Search pack, and the 22-day organic calendar) whose “live” state is inside the ads platforms and ESP, not on the LWD website. All seven are required at G4 sign-off.
/christmas-appeal-2026 — the campaign briefshipped
The strategic map for the campaign. Single-ask discipline. 30-day launch calendar. Hero landing page structure. Meta + Google pack overview. 22-day organic calendar overview. PR pack. Auto-stewardship. UTM taxonomy. Compliance envelope. Sunset discipline. This is the document the AI CMO returns to when a Sprint-49 decision is contested. Any change to Sprint 49 strategy is authored here first.
/christmas-appeal-email-sequence — 4 emails, send-ready copyshipped
Full send-ready copy for the 4-email sequence: T-3 tease (Fri 28 Nov 8am), Giving Tuesday launch (Tue 2 Dec 6am), T+14 evidence (Tue 16 Dec 10am), T+21 last-chance (Tue 23 Dec 9am). Every email has: sender, reply-to, subject, preview text, HTML title, plain-text body, HTML operator notes, compliance envelope block. Segmentation and suppression rules. Testing checklist. Post-send analytics. Fully copy-ready for the ESP operator.
/giving-tuesday-2026 — the launch-day playbookshipped
The hour-by-hour operational script for Tue 2 Dec. Day-before checklist (11 items). 9 launch-day checkpoints from 05:00 to 22:00 AEDT. 5 red-line triggers that stop the campaign. First-hour metrics (page views, donate intents, donate successes). Creative rotation and CPA guardrails. Lisa’s organic day plan. Escalation ladder. End-of-day retro template. The document ads-ops and web-dev run against on 2 Dec.
This operator brief — the ledgershipped
The document Carla reads first. What is being shipped, what state each artefact is in, what has to be true for G4 sign-off, what could go wrong, and how Sprint 49 hands off to Sprint 51 (retention). Contains the 16-criterion acceptance matrix.
Meta ad creative pack — 3 video + 3 still + 1 carouselbuild 1-15 Nov
Publish-ready creative for Meta (Facebook + Instagram + Reels + Stories). 3 video scripts (15s, 30s, 60s) with shot direction. 3 still-image design briefs with alt-text drafts. 1 carousel (5 frames). Every asset carries the ACL 387398 disclosure in primary text. No stock terminal-illness imagery. Placements: Feed + Reels + Stories on; Marketplace + Audience Network off. Audiences: cold (Australia · 30-55 · household income top-30% · donor-behaviour segment); warm (Sprint 48 first-party cookie retargeting); lookalike (built from Day-7 converters). Full detail in /christmas-appeal-2026 §5.
Google Search ad pack — 3 ad groups × RSAbuild 1-15 Nov
Three Google Search ad groups: Brand · Christmas-giving generic · Terminal-illness debt. Each with 15 responsive-search headlines (max 30 char) × 4 descriptions (max 90 char). Every RSA carries the ACL 387398 disclosure or the RG-96 “may result in reduced or waived debt” language in a description. Bid strategy: Maximize Conversions with target CPA cap. Final URL routing: Brand and Christmas-giving generic → /christmas-appeal; Terminal-illness debt → /how-lwd-can-help (never point beneficiary-intent traffic at a donation ask). Negatives: “free,” “debt relief scheme,” “debt elimination,” “bankruptcy.” Full detail in /christmas-appeal-2026 §6.
Organic social calendar — 22 days, Lisa-ledbuild 1-25 Nov
Daily post cadence across LinkedIn, Instagram, Facebook from Tue 2 Dec → Tue 23 Dec. AI CMO produces the calendar (date, platform, angle, source-material link). Lisa writes every post in her own words. Themes progress across the 22 days: launch → evidence → faces of the work → trust → last-chance. Never staff photos of beneficiaries. Never first-name intimacy for cases. Full detail in /christmas-appeal-2026 §7.
Two additional supporting artefacts, not counted as core deliverables. A PR pack (press release + spokesperson brief for Carla + b-roll direction + 12-producer target list) and an auto-stewardship template addendum (Sprint 48’s 4-hour SLA thank-you gets a Christmas-Appeal-specific final paragraph). These are described in /christmas-appeal-2026 §8 and §9 respectively. They are lower risk than the core seven but must be complete by 25 Nov to be counted at G4.
2. The 2 Dec go-live hard-date — what “done” means
Sprint 49 has one hard date: Tuesday 2 December 2026 at 06:00 AEDT. At that moment, five things must be true simultaneously:
- The landing page is live.
/christmas-appealreturns HTTP 200 with the coming-soon overlay removed, the primary CTA rendering, and the /donate link carrying the correct pre-populated recurring $19.25/week amount plus the correct UTM stack. - Email 2 is sent. The ESP fires the Giving Tuesday launch email to the segmented house list at 06:00 sharp. Delivery is monitored; hard-bounce rate under 2% within 60 minutes.
- The Meta campaign is unpaused. All ad sets in Active. Daily budget flowing. First Purchase event received in Meta Events Manager within 60 minutes (test event OK).
- The Google Search campaign is unpaused. All ad groups in Active. Bid strategy running. First Conversion received in Google Ads within 60 minutes.
- Lisa’s Post 2 goes live. LinkedIn 06:15, Instagram 06:20, Facebook 06:25. Human-voice, in Lisa’s account.
If any of these five conditions is not met at 06:00, the launch-day playbook (/giving-tuesday-2026 §7) escalation ladder triggers. Carla is contacted within 15 minutes. Depending on which condition failed, the campaign is either held, delayed by hours, or delayed by a day. The campaign is never launched with a broken component — the M+R data is unambiguous that a broken launch damages retention worse than a delayed launch.
What “done” does not mean. Done does not mean a specific dollar figure raised. Done does not mean a specific number of new recurring donors. Done means the campaign launched as designed, was monitored honestly, respected the sunset, and was retrospected transparently. The dollars and donor counts are outcomes we watch, not conditions we pretend to guarantee.
3. Acceptance matrix — 16 criteria, all must pass
For Carla’s G4 sign-off at 30 Nov EOD, every one of these 16 criteria must be green. Any amber requires an explicit acknowledgement in writing (email or campaign-channel post). Any red stops launch.
| # | Gate | Criterion | Verification |
|---|---|---|---|
| 1 | G1 | All four core Sprint 49 pages published and returning HTTP 200 on production domain | curl -s -o /dev/null -w %%{http_code} on /christmas-appeal-2026, /christmas-appeal-email-sequence, /giving-tuesday-2026, /christmas-appeal-brief |
| 2 | G1 | Compliance audit clean — 0 findings on 121-page corpus after Sprint 49 registration | POST /api/compliance-audit/run returns findings_count: 0 |
| 3 | G2 | Every email footer contains: unsubscribe link, privacy link, complaints link, ABN, ACL 387398, RG 96 language | Manual read of all 4 email plain-text bodies + HTML tests |
| 4 | G2 | Every Meta ad primary text contains the ACL 387398 disclosure OR “may result in reduced or waived debt in some cases” language | Manual review of all creatives in Meta Ads Manager pre-launch |
| 5 | G2 | Every Google RSA description contains the ACL 387398 disclosure OR the RG-96 language | Manual review of RSA library pre-launch |
| 6 | G2 | Zero assets contain: “debt relief,” “we eliminate debt,” “guaranteed,” “clients” | Grep pass across all shipped assets (page HTML + email plain-text + ad copy exports) |
| 7 | G2 | Zero use of identifiable beneficiary photographs; every composite story labelled “composite” visibly | Manual review + grep for “composite” label presence adjacent to every case narrative |
| 8 | G3 | Sender = Carla, real name, real inbox, on all four emails; reply-to identical | ESP configuration inspection |
| 9 | G3 | Australian English throughout (-ise, -our, -re); no first-name intimacy with case narratives | Manual voice-discipline sweep by AI copywrite before Carla sign-off |
| 10 | G4 | Sprint 48 attribution pipeline verified live for 30 days pre-launch: lwd_session cookie writing, D1 marketing_sessions writing, Meta CAPI + Google Enhanced Conversions receiving test events | Web-dev report by 30 Nov EOD showing 30-day continuous pipeline health |
| 11 | G4 | Every hyperlink in every email + every ad carries the correct 5-parameter UTM stack per taxonomy at /attribution-implementation §2 | Automated UTM linter pass across all shipped assets |
| 12 | G4 | Auto-stewardship template active, 4-hour SLA verified via 3 test transactions in staging | Test-transaction log review; median time-to-thank-you < 90 min in test |
| 13 | G4 | Sunset overlay (thank-you variant of /christmas-appeal) staged and deploy path documented | Staged file review by web-dev + deploy dry-run on 30 Nov |
| 14 | G4 | Escalation ladder confirmed: AI CMO on-call, Carla on-call, web-dev on standby for 2 Dec 05:00 → 22:00 AEDT | Written confirmation from each named party by 30 Nov EOD |
| 15 | G5 | Meta ad policy pre-check: all creatives Advantage+ eligible or standard-approved (no in-review status at launch) | Meta Ads Manager status inspection |
| 16 | G5 | Google Ads policy pre-check: all RSAs approved (green disapproval-check on every headline / description) | Google Ads status inspection |
4. SLA discipline — the 4-hour stewardship promise
Sprint 48 shipped the SLA: every gift receives a personalised thank-you email within 4 hours of the donate_success event firing, and a formal tax receipt within 24 hours. Sprint 49 adds one Christmas-specific addendum to the thank-you template: the paragraph forecasting the April 2027 quarterly impact update.
- Trigger. Server-side
donate_successevent from the /donate pipeline (Sprint 48 canonical event). - Response window. Personalised thank-you email sent within 4 hours. Median target < 90 minutes. Automated via ESP transactional queue.
- Content. Signed by Carla personally (merge-fields: First name · gift amount · gift frequency). Christmas Appeal addendum: “Your gift will fund advocacy through the first quarter of 2027. In April, you’ll receive your first quarterly impact update — one composite story, three numbers, no marketing.”
- Tax receipt. Within 24 hours, from a separate transactional address, per Privacy Act 1988 record-keeping.
- Silence discipline. No further ask for 30 days after any gift. Silence is the reward for giving.
- Monitoring. Real-time dashboard tracks time-to-thank-you and time-to-receipt. Breach threshold: any single email > 4 hours triggers a warning; > 3 breaches in a day triggers red-line 5 in /giving-tuesday-2026 §3.
5. Compliance envelope — RG 96 + Spam Act + FIA
The failure mode Sprint 49 must not enter is regulator language slippage under conversion pressure. Every asset that ships in this Sprint passes a compliance pre-flight authored in /christmas-appeal-2026 §11. Summary below:
| Regulator / framework | Rule | How Sprint 49 complies |
|---|---|---|
| ASIC RG 96 | No claims of guaranteed debt outcomes; no “debt relief” language | “May result in reduced or waived debt in some cases” appears verbatim in every long-form ad and every email footer. ACL 387398 disclosed on every landing surface. |
| Privacy Act 1988 | Personal information collected only with informed consent; consent recorded; access to /privacy-policy on every touchpoint | Two-tier consent per Sprint 48 (marketing_consent vs ad_platform_consent). Privacy link in every email footer. First-party cookie is PII-free by design. |
| Spam Act 2003 | Consent + identity + unsubscribe | House list = marketing_consent = true only. Sender = Carla, real identity, real inbox. Unsubscribe link in every email footer. |
| FIA Code of Practice | Ethical fundraising, non-exploitative imagery, transparent use of funds | No stock terminal-illness imagery. No before/after imagery. Composite stories labelled. Y1 audit ratio (87c/13c) disclosed on the landing page. |
| Meta ad policy | No prohibited content; personalised ads compliance | Every ad carries ACL disclosure in primary text. No health-condition imagery. Cold audience uses interest-based targeting (Meta’s permitted approximation of income), not identity-based. |
| Google Ads policy | Financial services disclosure; sensitive-category rules | ACL 387398 disclosed in every RSA description. Terminal-illness debt ad group routes to beneficiary-facing page (/how-lwd-can-help), not to donation ask. |
| GARM brand-safety | Tier-1 exclusions honoured | Marketplace off. Audience Network off. Political adjacency off. Bereavement adjacency off (audience sensitivity discipline). |
| WCAG 2.2 AA | Perceivable, operable, understandable, robust | All Sprint 49 pages built to WCAG 2.2 AA. ARIA-live where dynamic. Keyboard-accessible. prefers-reduced-motion respected. Alt-text on every image. |
6. Sunset choreography — the 24 Dec 5pm cliff
The Christmas Appeal ends at 5pm on 24 December. This is not a marketing tactic — it is a design decision. The M+R data and the Blackbaud benchmarks agree: campaigns that respect quiet weeks have higher Year-2 retention than campaigns that keep pushing through the holidays.
- 17:00 24 Dec. Meta campaign paused (retained for retro reporting; not deleted). Google campaign paused. Instagram / Facebook / LinkedIn ad-set schedules end.
- 18:00 24 Dec. Landing page swapped to a thank-you variant: “The Christmas Appeal has closed for 2026. Every gift is being processed and stewarded. Thank you.” The /give hub remains fully live — donations are never refused. But no active campaign points at it.
- 25 Dec → 31 Dec. Dark. Zero paid spend. Zero email sends. Zero organic posts. Auto-stewardship still fires on late gifts — but nothing outbound.
- 1 Jan 2027. A single “thank you for 2026” email from Carla to all Sprint-49 donors. No CTA, no ask. Just gratitude and one sentence on what happens next (Sprint 51 retention infrastructure activation).
7. Risk register — what could go wrong, and the recovery plan
Risk 1 — Sprint 48 attribution outage during peak medium
Failure mode. The donate_success server-side event, the lwd_session cookie, or the D1 marketing_sessions writes fail during 2-24 Dec. Conversions still happen but attribution is broken.
Impact. Real gifts are received, receipts and stewardship still fire (via /donate pipeline directly), but campaign-level channel ROI reporting is compromised. Meta CAPI and Google Enhanced Conversions optimisation degrades.
Prevention. Sprint 48 acceptance matrix criterion 10 requires 30-day continuous pipeline health before launch. Real-time monitoring dashboard runs from 25 Oct onward.
Recovery. Web-dev investigates within 15 min. If outage < 4 hours, log and continue. If > 4 hours, pause paid spend to preserve budget for when attribution is restored. Post-campaign retro discloses the outage window plainly.
Risk 2 — Meta or Google policy rejection of core creative medium
Failure mode. Meta rejects an ad for “personal attributes” policy (health condition inference) or Google rejects an RSA for financial-services misrepresentation. This is likely for terminal-illness content even when the language is correct.
Impact. The rejected creative cannot run. If it’s the primary creative, the ad group underperforms.
Prevention. Every creative pre-submitted for Meta and Google policy review by 20 Nov (10 days before launch). Any early rejections flagged by 22 Nov give AI compliance time to author a variant.
Recovery. Do not remove RG-96 language to force approval. Escalate to AI compliance for a variant using different phrasing (e.g., “debt-hardship advocacy” instead of “debt help”). If no variant passes by launch, run the ad group with the surviving creatives at reduced budget.
Risk 3 — Payment pipeline (/donate) outage on Giving Tuesday low
Failure mode. /donate returns 5xx or Stripe declines > 10% for > 15 minutes on 2 Dec.
Impact. High — every donor who arrives during the outage window is lost, and their trust with LWD damaged.
Prevention. Web-dev standby from 05:00 2 Dec. Stripe API monitored. Load-test conducted on 27 Nov at 3× expected peak-hour traffic.
Recovery. Escalation Level 1 (per /giving-tuesday-2026 §7) — web-dev investigates immediately. Meta and Google campaigns paused during outage to prevent traffic reaching a broken page. Landing page swapped to a “we’re back in a moment” overlay with the Carla email address for donors who want to give via cheque.
Risk 4 — Unsubscribe or spam-complaint spike on Email 2 low
Failure mode. Email 2 launches and generates > 0.5% unsubscribe rate or > 0.1% spam-complaint rate within 24 hours.
Impact. House-list damage; risk to deliverability across the whole 2027 marketing calendar.
Prevention. Email 1 (T-3 tease) primes the list. Segmentation and suppression rules (/christmas-appeal-email-sequence §6) applied. Send at 06:00 (not late evening). No aggressive subject line.
Recovery. Stop Email 3 send until list hygiene reviewed. Post-campaign retro discloses the trip. Sprint 51 retention plan absorbs the smaller list honestly rather than pretending it didn’t happen.
Risk 5 — Compliance breach caught mid-flight low
Failure mode. An external observer (ASIC, ACNC, a journalist, a peer charity) flags a live LWD asset for prohibited language (“debt relief,” unsupported outcome claim, missing disclosure).
Impact. Regulatory risk. Reputation risk. Sprint-49 pause.
Prevention. Acceptance matrix criteria 3-7 designed specifically for this. Pre-launch grep pass across all shipped assets. RG-96 language locked in every long-form ad and every email footer.
Recovery. Escalation Level 2 (Carla + Board Chair + external counsel). Pause offending asset within 15 min. Public response within 24 hours, honest, no defensiveness. Post-campaign retro treats it as a serious learning event.
Risk 6 — Volumes are lower than baseline high
Failure mode. First-hour and Day-1 numbers are < 30% of the (small) baseline set on 1 Dec EOD. Not a technical failure — just the market saying “not this year, not this ask.”
Impact. Board discomfort; team morale; less-than-hoped Y2 case-load funding.
Prevention. Baseline is set honestly on 1 Dec — not aspirationally. AI CMO does not inflate expectations to make the campaign look successful in advance.
Recovery. Do not panic-add a 5th email. Do not launch a new creative on Day 3. The campaign as-designed runs its course. The retro publishes the numbers honestly. Sprint 54 (EOFY 2027) is informed by what worked and what did not. A modest Christmas Appeal is honest data; a rescued Christmas Appeal that lied about what it did in the last week is not.
8. Hand-off to Sprint 51 (retention infrastructure)
Sprint 49 creates the first cohort of Sprint-51 subjects. The new weekly-recurring donors from 2-24 Dec are the first donors LWD stewards through a full year. Sprint 51 (Jan 2027) builds the stewardship cadence and the quarterly impact micro-report.
What Sprint 49 hands to Sprint 51
- The new-donor cohort: identity (email, name, gift amount, gift frequency, first-touch UTM, last-touch UTM, consent flags). Exported from D1
marketing_sessionsto the CRM by 1 Jan 2027. - The Christmas Appeal thank-you addendum: the April 2027 quarterly impact update forecast is now a Sprint-51 commitment. Sprint 51 must ship the first quarterly impact micro-report by mid-April 2027.
- The campaign retro: what worked, what didn’t, what the numbers actually were. Sprint 51 designs stewardship for a cohort of the actual size, not the hoped-for size.
- The attribution baseline: what Meta actually contributed vs Google vs email vs organic vs earned. Sprint 51 knows which channels to bias retention communication toward for cohort-appropriate voice.
What Sprint 51 does not inherit
- The Sprint 49 emails. Sprint 51 authors fresh copy for stewardship — a Christmas Appeal donor’s next email is not another appeal.
- The Sprint 49 ad creative. Sprint 51 is retention, not acquisition.
- The Sprint 49 sunset. Sprint 51 begins with a January-only rhythm (one welcome touch), then quarterly.
The relationship between Sprint 49 and Sprint 51. Sprint 49 is the invitation. Sprint 51 is what happens after the door is answered. Both matter equally; the one without the other is charity theatre. Sprint 49’s success is measured six and twelve months later in retention numbers, not on 24 December.
