Daily monitoring cadence
Two check-ins per day. Never more, never less. The point of a rubric is to hold the line, not create constant noise.
| Slot | Owner | What is checked | Where it lands |
|---|---|---|---|
| 09:00 AEDT | Corrina | Overnight comments across LI-ORG + Meta assets. Live-metrics dashboard delta since 17:00 previous day. Any inbound press queries in appeal@lifewithoutdebt.org.au. | #appeal-daily Slack thread |
| 17:00 AEDT | Corrina | Same three surfaces. If anything crossed a threshold (see below), the escalation ladder is initiated before end of day. | #appeal-daily Slack thread |
| Fri EOD | Carla | Weekly review: dashboard weekly delta, tier-distribution shift, any dark-signal comment pattern. 30 minutes, calendared. | Sprint 60 review-pack running notes |
Escalation thresholds
Six named thresholds. Each has a fixed owner, a fixed action, a fixed sign-off. Nothing is invented in the moment.
| Threshold code | Trigger | Escalate to | Action |
|---|---|---|---|
| T1 · SILENT | Zero attributed gifts for 24 hours during the live window. | Carla | WATCH → investigate attribution wiring before assuming demand issue |
| T2 · SPIKE | Single-day total > 3× the trailing 7-day average. | Carla | WATCH → identify source; if organic, capture; if unclear, cool statement |
| T3 · COMMENT | Any comment on any channel questioning: composite discipline, ACL 387398, DGR pending status, or beneficiary confidentiality. | Carla → Laurence | HOLD → draft response, sign-off by Laurence before reply, within 24h |
| T4 · PRESS | Any journalist enquiry, verified or otherwise. Includes cold DMs on Lisa or Laurence's LI. | Laurence → Lisa | HOLD → no response until Laurence has cleared. Speaks under embargo only. |
| T5 · TIER-DRIFT | >60% of gifts landing at the $50 entry tier, or <5% at the $1,840 featured tier, over any 3-day rolling window. | Carla | WATCH → frame-line 8 emphasis review; no ask-copy change without G2 |
| T6 · VERBOTEN | Any live asset drift into one of the 10 verboten items (A–J). Includes staff/volunteer restating the appeal in language that breaches. | Corrina → Lisa | HOLD → pull asset, restate correctly, log incident to sprint review |
- A named beneficiary is exposed in public (composite discipline breach).
- ACL 387398 authority is challenged in a substantive way.
- ACNC or ATO issues correspondence.
Sign-off registry
Every reactive response goes through the same gates. The gates do not shorten because the moment is fast.
G1 · Corrina (Verboten check)
Every reactive response — comment, DM, email — passes a 30-second verboten check against A–J before it is sent. Corrina is the gate.
G2 · Carla (Frame-lock check)
Any response containing a claim not covered by the 10 locked frame lines is held. Carla decides whether it becomes a frame-lock extension or a "we don't address that publicly" line.
G3 · Laurence (Compliance envelope)
Any response touching ACL 387398, DGR status, ACNC status, or beneficiary confidentiality is held for Laurence's sign-off. He is the compliance authority.
G5 · Lisa (Founder voice)
Any response going out under Lisa's name (LI-LM, personal email response) is held for Lisa. Never signed on her behalf. Never.
What lives on which surface
| Surface | What it tells you | Refresh |
|---|---|---|
| /christmas-appeal-dashboard | Attributed gifts, tier distribution, source attribution. Real numbers. Never extrapolates. | 60 sec poll |
| #appeal-daily (Slack) | 09:00 + 17:00 Corrina check-in threads. Any comment/press/inbound during the day. | Twice-daily |
| appeal@lifewithoutdebt.org.au | Inbound press, donor questions, comment forwards. Corrina primary; Laurence copied. | Same-business-day |
| Meta Business inbox | DM traffic on LWD page. Corrina primary. | Twice-daily |
| LI-ORG comment feed | Comment traffic on Life Without Debt company page posts. | Twice-daily |
What this rubric does not cover (and why)
Post-appeal reflection
Covered by Sprint 60+ review-pack (future). This rubric ends at 24 Dec EOD; the dark-period one-pager governs 25–31 Dec; a separate reflection runs from 5 Jan.
Individual donor stewardship
Stewardship is a CRM concern, not a reactive concern. Thank-you flow lives in Sprint 55.2 (voice-blocked for Touch 5).
Legal escalation beyond compliance
Any legal threat (defamation, breach) is out-of-scope for reactive marketing. Immediately hand to Laurence + external counsel; do not respond publicly.
Staff / volunteer disagreement with copy
Legitimate concern goes to Carla; not a public conversation. The frame-lock is the frame-lock; if it needs revising, that is a sprint, not a Slack argument.
